
How Healthy Is Your Customer Success Function? 10 Questions to Ask
It’s easy to assume your Customer Success function is working well when customers seem happy, the team is busy and renewals are getting done.
But that doesn’t necessarily mean Customer Success is having the impact it should.
Some of the biggest gaps I see in SaaS businesses aren’t immediately obvious.
Churn risk is identified too late.
Customer value isn’t clearly understood.
Health scores exist but don’t drive action.
Renewals rely too heavily on individual relationships.
CSMs spend their time firefighting rather than proactively managing customers.
Individually, these things might not feel like major problems.
Together, they can have a significant impact on retention, NRR and your ability to scale.
So how do you know how healthy your Customer Success function really is?
Start by asking the right questions
When I assess a Customer Success function, I’m not looking for how many processes, dashboards or playbooks a business has.
I’m looking at whether Customer Success is actually helping the business retain customers, deliver value and grow.
Here are 10 questions worth asking:
1. Can you identify churn risk early?
Or are customers often already disengaged by the time they appear on your radar?
2. Do you have clear visibility of upcoming renewals?
Your team should know what’s coming and where the risk sits well before the renewal conversation starts.
3. Do you understand what value means to each customer?
Usage is useful, but a customer logging into your product doesn't necessarily mean they're achieving the outcome they bought it for.
4. Can you see which customers are healthy and why?
A useful Customer Health Score should help your team make decisions and take action, not simply produce another number.
5. Is onboarding consistently getting customers to value quickly?
Poor onboarding can create the foundations for churn months before a customer actually leaves.
6. Are your CSMs spending enough time proactively managing customers?
If most of their week is spent responding to problems, something needs to change.
7. Do you have a consistent approach to customer engagement?
Your customer experience shouldn't depend entirely on which CSM happens to own the account.
8. Are you measuring the right Customer Success metrics?
Retention and NRR matter, but you also need to understand the behaviours and outcomes driving them.
9. Can your current Customer Success model scale?
What works with 50 customers may become impossible with 200.
10. Is Customer Success clearly contributing to retention and growth?
Ultimately, this is the question that matters.
